Purpose
Wave-2 P1: give each volk (Cx/BA/PM/Ux/Ar/Cd/Junior/Qa/Cp) a distinct persona + per-volk tools
Objectives
- Map current volk/persona/tool architecture
- Design per-volk persona + tool model
- Implement distinct personas + per-volk tool sets
- Tests + gates green
Work log
- Volk audit complete (subagent, all 9 LLM volks): personas exist but have real defects
- Findings: (1) team preamble missing from 4 volks that call llm/client directly (Architect via call_reasoner, QA/Junior/CD-review via call_llm); (2) tools only invoked on _call_llm_with_tools path — ONLY Documentor uses it, so AGENT_TOOLS is dead policy for 8/9; (3) PM prompt has literal {{ }} brace bug; (4) stale Python versions (Cx/BA/Ar 3.11, QA 3.13 vs repo 3.14); (5) Architect persona advertises TOOLS AVAILABLE that never fire; (6) CODEDIRECTOR_SYSTEM_PROMPT + CODE_REVIEW_PROMPT are dead-but-tested (leave). Plan: sharpen prompts + fix defects + wrap compose_persona at 5 direct call sites (idempotent, no routing change) + add validate_mermaid tool for Documentor + retune AGENT_TOOLS + tests.
- Wave-2 volk persona + per-volk tool optimization implemented
- Sharpened personas + fixed real defects: PM literal {{ }} brace bug; stale Python versions (Cx/BA/Ar 3.11, QA 3.13 -> 3.12+); removed Architect's false 'TOOLS AVAILABLE/use tools BEFORE designing' block (called via call_reasoner, tools never fire). Normalized the team preamble for the 4 volks that call llm/client directly (Architect x2, QA test-gen, Junior review, CD self-review) by wrapping compose_persona at the call site (idempotent, no routing change, test-safe). Added validate_mermaid tool (real dependency-free structural validator: type header + bracket balance) wired to Documentor (the one volk that runs the tool loop). 11 new tests incl. Junior/CD preamble regressions; 2454 agents + 18 tools tests green; ruff/pyright/standards/check-deps clean.
- Spec-reconciliation of the volk-optimization swarm output + my session-197 guesses
- Read specs 013/027/029/030/031/103. Corrections: FIX-1 restored CODING_STANDARDS + REQ-027-031 trace to junior DESIGN_REVIEW_PROMPT (swarm dropped it AND wrote a test asserting the drop — verify went green on a spec violation); flipped that test. FIX-2 Python 3.12+ -> 3.14+ across Cx/BA/Ar/Qa prompts (REQ-030-041: generated venv is 3.14t; my 3.12 was a guess). VP-B1 UX design-path subject implement -> ux_complete (REQ-013-030); passthrough stays implement (REQ-013-006); updated tests. Retired the 'route volks through tools' backlog item: SPEC-103 says the volk pipeline is greenfield-by-design (whole-file gen via drivers), tool-calling is a separate Draft refactor capability — my reachability framing was wrong. 2498 agents tests pass; ruff/pyright/standards/check-deps clean.
- Wired the SPEC-031 LLM code-review step (US-031-003)
- CODE_REVIEW_PROMPT + parsers existed but were dead; QA ran only the 3 deterministic gates. Added _run_llm_code_review() (via injectable _call_llm seam: volk=U:Qa, temp=0.0, graph_context — REQ-031-039/040/041/042) and wired it into _handle_review after import-validation, before the from_test_fix branch so it runs every cycle (REQ-031-043). Fixed the stale 'skip LLM review on test-fix' comment. QaVolk.init now takes **kwargs (sibling-consistent, enables _call_llm= injection); test_results annotation dict->str|None (cleared 2 pyright errors). Committed 61a72049.
- VP-B4: verified the SPEC-103 refactor capability against all FRs; closed the untested-loop gap
- Read SPEC-103 fully. Found the capability already BUILT (refactor/tools.py sandboxed RefactorTools+TOOL_SCHEMAS FR-003/004; refactor/agent.py tool-use loop+REFACTOR_SYSTEM_PROMPT+refactor()/arefactor() FR-005/006/007/008; Message/ProviderResponse tool fields FR-001; deepseek_adapter serialize/parse FR-002 — all with @traces REQ-103-*). The ONE real gap: agent.py (loop+entry point) had ZERO tests (DoD TST-103-006 unmet). Added tests/refactor/test_agent.py (8: no-tool-calls completion, tool-exec+history+real edit, max_iterations, injected tool-error survival, verified-from-run_check, sync error path, happy path). 29 refactor tests pass; gates clean. Committed f8d32e46.
- Set up two-tier build model (Opus orchestrates, Sonnet 5 builds) + kicked off autonomous backlog work
- Created .claude/agents/builder.md (model: sonnet, encodes project hard rules + gate checklist). Recorded the working-agreement memory. Surveyed backlog: all P1 subsystems (communication.py, context_injector.py, KG nodes.py) are IMPLEMENTED — the pattern is 'built but untested', so spec-gap remediation = closing test/verification gaps. Delegated the first build to a Sonnet builder: test the untested SPEC-103 FR-009 refactor dispatch (REQ-103-025, _handle_refactor).
- Reviewed + committed the Sonnet-built FR-009 dispatch tests (963d1cb9)
- Opus review caught a purity violation the builder's gate list missed (monkeypatch.setenv flagged by audit_test_purity.py); fixed with a read-only-env assertion (cleaner, no global mutation). Independently re-ran all gates incl. purity + the 2 sibling broker suites (52 pass, no arefactor-swap leak). SPEC-103 now complete end-to-end (impl + tests): tools, loop, entry point, protocol/adapter, and FR-009 broker dispatch.
- Communication P1 analysis: messaging + WS heartbeat done; volk-registry heartbeat is dormant
- volk<->volk messaging (AgentCommunication) built+tested. WS-gateway heartbeat (SPEC-014 REQ-014-106..109) built+tested. volk-registry health/heartbeat (kernel/volk_registry.py: record_heartbeat, get_volk_health, VolkHealth, VolkStatus) built + unit-tested (test_volk_registry_extended.py, 6 call sites) BUT dormant — grep shows ZERO src callers of record_heartbeat; its @traces(spec=001, reqs=[REQ-007-007, REQ-007-FR5-003]) points at unrelated reqs (proof-verification / privacy-detection) = placeholder trace, no governing spec. Wiring it (trigger + consumer) is a design decision — surfaced to user.
- Context-injection gap analysis (via read-only Explore agent)
- KG-context path (SPEC-009 ContextInjector + SPEC-008 semantic layer) fully built+wired+tested. Memory recall (SPEC-010) wired ONLY via base._call_llm — absent from _call_reasoner (architect, senior_dev) + _call_llm_with_tools tools branch + volks calling module-level call_llm/call_reasoner directly (codedirector, junior, qa testgen/summary, documentor); base->recall fold UNTESTED. VolkContextInjector (~450 LOC task-typed SPEC-009) fully built + tested-in-isolation but COMPLETELY UNWIRED (superseded by ContextInjector). SessionContext.inject_context dormant (out of scope).
- Reviewed + committed heartbeat wiring (c79b10b0)
- User decided 'wire it'. Sonnet built dispatch-time heartbeat in IntentDispatcher.dispatch (best-effort guard), fixed the bogus record_heartbeat @traces to REQ-001-018/US-001, +3 tests. Opus review: source clean + minimal + no routing change; builder correctly used a runtime capability guard (not a Protocol edit) because a real _SimpleVolkRegistry implementer lacks record_heartbeat. Independently verified targeted gates (ruff/pyright 0 err/3 tests/purity). Committed only the 3 heartbeat files (base.py excluded — concurrent memory build).
- KG-schema gap analysis (read-only mapper) → plans/kg-schema-gaps.md
- SPEC-105 is NOT the Neo4j KG (it's the complete domaingen/ SHACL+Stardog module) — KG work is all SPEC-008. Split-brain schema: vestigial types_enums.py enums vs real schema.py LABEL_/REL_ constants. Gaps: (1) Task node type missing everywhere; (2) ~10 provenance edges defined but ZERO writers → Component never written, volk_work_context queries inert data [decision]; (3) missing rel constants; (4) enum split-brain [decision]; (5) task-in-progress query not runnable; (6) HAS_FUNCTION vs HAS_METHOD naming [decision]; (7) Session constraint deferred + test asserts absence [decision]; (8) Volk MERGE-key divergence alias/name/volk_id → dup nodes; (9) completeness untested. Full ranked table in the plan doc.
- Reviewed + committed memory-recall fold + base.py bug fixes (254f31a0)
- Sonnet folded SPEC-010 recall into _call_reasoner + _call_llm_with_tools via a shared _recall_block helper (was only in _call_llm). Opus review: fold correct on all 3 paths (non-override only, no double-fold). Builder also fixed 3 pre-existing base.py bugs to reach pyright-0, flagged transparently: id:uuid4->UUID (safe), tc.name/.arguments/.id attribute-access on provider dicts -> _tool_call_name_and_args (verified: ToolExecutor.execute takes arguments:dict; the tool loop was silently broken for real multi-tool runs), response possibly-unbound guard. Verified all gates + full tests/agents/volks 1240 pass.
- Test-review of the 9 purity skip-files (read-only, during baseline)
- Classified 11 skips: 5 are os.geteuid()==0 root-bypass guards (permission ENFORCEMENT can't be tested as root; inert locally — doctrine decision, not defects); 3 are legitimate env-gated on-demand integration (incus INCUS_HARNESS_IT, claude-CLI which, frozen-monorepo-source dir); 1 is the conftest gRPC-kernel guard (design decision: always auto-start?); only 2 are real broken-window defects — postman/test_receipt_store_cache_types_regression.py:55 (Redis) and kernel/test_pipeline_expanded.py:519 (Neo4j) skip on 'infra not available' but BOTH auto-start, so the skip is a false/dead guard hiding the real path.
- Launched AST/codegen audit swarm (w0kuij9g6) — parallel to the coverage baseline
- Read-only analysis Workflow: 2 toolkit evaluators (serialize_codebase_ast.py CLI + orchestrata_tools codegen engine/templates) + 9 per-package pattern miners (review current code AND git history for deterministic recurring structures worth templating) + 1 synthesis agent. Output: ranked AST improvements + proposed new codegen templates (by instances x determinism x LOC saved). Infra-free, so no contention with the running coverage baseline.
- Coverage baseline done → launched wave 1 (8 files); found+fixed a conftest bug en route
- Baseline: 103 src files <90% (3192 missing stmts), 10 trivial excluded. Validated parallel isolation (same Redis file 2x on slots 1&2 → both 13/13, no collision). En route the validation surfaced a real conftest bug: pytest_sessionfinish did bare session.config.cache which AttributeErrors when cacheprovider is disabled (-p no:cacheprovider) → fixed with getattr guard (f660cd45). Wave 1 (Workflow wflchn0ub, slots 1-8): session/cli/lifecycle.py(23%), session/hooks/session_auto_start_hook.py(47%), harness/runner.py(41%), drivers/deepseek_coder_driver.py(64%), agents/volks/ux/js_mixin.py(23%), session/cli/pipeline.py(27%), agents/volks/qa/_dep_install.py(71%), agents/volks/ux/ux_js_scaffold.py(24%).
- AST/codegen audit swarm done (w0kuij9g6) → roadmap in plans/ast-codegen-audit.md
- 12 agents. Key: @traces is the dominant deterministic pattern (~1083 mechanical injections, ~2865 sites, ~1000 LOC hand-pasted) → gen-traces is the #1 lever. Found a real CI gate-bypass (_iter_funcs_with_class depth-1 → untyped ratchet passes nested-scope code silently), apply_pattern_inplace persisting unvalidated source, move_symbol false import-copy warning, generate_interface dropping decorators. Sequencing constraint: NEVER edit serialize_codebase_ast.py while a coverage wave is using its branches/gen-tests/standards subcommands.
- Reviewed + committed coverage wave 1 (534a8102): 8 files, 3 real bugs fixed
- 7/8 to >=90% (lifecycle 99, hook 93, runner 95, deepseek 98, js_mixin 100, ux_js_scaffold 100, _dep_install 94); pipeline.py capped 85%. Agents found+FIXED 3 real bugs (git-porcelain parsing corruption, FR-010 dead-code carryover, pipeline 3 crash-bugs) — verified each diff against spec, not faked. Source-diff review ALSO caught: 5 PRE-EXISTING lifecycle.py pyright errors (tuple/list flow + SessionRecord|None) which I fixed (Sequence params); and that pipeline_checkpoint is a trap — orchestrator.pipeline_checkpoint doesn't exist AND kernel.pipeline_checkpoint has an incompatible API, so repointing the import would swap ModuleNotFoundError for AttributeError. Suppressed + documented. All gates green, 319 tests pass.
- Haiku A/B measured (wme0wptms) → wiring Haiku as 3rd tier (builder a2e58d99)
- Blind judges w/ ground-truth grep on AST pattern-mining: Sonnet 2/3, Haiku 1/3, all large margins. Key shape: Haiku ACCURATE (halluc 1/1/1, counts verified) but INCONSISTENT COMPLETENESS (skipped a 13k-LOC module in one run; completeness 2->5). Decision: reliable for narrow-scope extraction + verify backstop, NOT broad sweeps solo. Wiring U:Cx->Haiku (narrow structured intake) + registering claude-haiku-4-5 ($1/$5) in anthropic+claude_cli adapters.
- Agent-roster program: mined 131 subagent tasks from 294 sessions; launched Haiku categorize + Sonnet synthesize swarm (wfxzhziah); created wirer agent
- General-purpose overused (98/131 tasks). Root cause of the earlier 'stall' misdiagnosis: read .output file size (a transcript pointer, not progress) instead of TaskOutput(block:false)/tasks/workflows. Fixes adopted: prefer Workflow over Agent for multi-step (built-in visibility), poll TaskOutput not file stats. .claude/agents/{builder,wirer}.md valid but only register on session reload.

Decisions
- Wave-2 volk personas scope (user-decided): (1) surgical sharpen+retune — rewrite each volk role prompt distinct/high-quality + audit/retune AGENT_TOOLS, no structural refactor; (2) add net-new tools (real ToolExecutor impl + tests) where a volk's role needs one it lacks; (3) crisp-functional persona voice (role/IO/output-format, no personality); (4) verification bar = tests + ruff/pyright/standards/check-deps, no live LLM.: User answered 4 upfront scope questions to enable autonomous execution.
- Haiku routing: U:Cx (Concierge intake) -> Haiku; Haiku swarm stages must be per-file-scoped + verified: A/B evidence: Haiku accurate (verified counts, low hallucination) but high-variance on completeness (skipped a whole module on a broad sweep); scope+verify neutralizes that weakness
Achievements
- SPEC-031 US-031-003 LLM code-review step wired + tested (6 tests); 2504 agents pass, all gates clean
- SPEC-103 refactor capability verified end-to-end + TST-103-006 loop/entry-point tests added (8); 29 refactor tests pass
- Built evidence-based 7-agent specialized roster from 131 mined subagent tasks (swarm wfxzhziah): added auditor/refactorer/test-writer/reviewer/lint-fixer to builder/wirer, replacing general-purpose overuse (98/131 tasks)
- (auto-closed by new session)
