Purpose
Fix masked flakes (LSP transport, conversation-consumer flush) and version orchestrata-bot.service
Objectives
- Fix test_lsp_transport.py stderr race
- Fix conversation-consumer flush processing-key race
- Add deploy/systemd/orchestrata-bot.service and register in install.sh
- Run gates before each commit
Work log
- Resident-worker executor attempt: built, tested, measured, REVERTED
- Full-run measurement in wt-RESIDENT-WORKERS: 590s wall vs 446s master baseline (+144s, 32% regression), all green after 4 solo retries. Resident workers accumulate cross-batch process state (connection pools, import caches) that per-batch subprocesses drop at exit. Fully reverted; master cf59d5c8 never touched.
- Installed measure-first workflow + enforcement hook
- ~/.kimi-code/hooks/measure_first.py (checklist CLI + gate/remind hook handlers), registered in ~/.kimi-code/config.toml (PreToolUse gate on WriteFile|StrReplaceFile; UserPromptSubmit remind on perf keywords), rule added to ~/.kimi-code/AGENTS.md. All hook behaviors dry-run tested. Checklist ARMED in orchestrata primary: suite runtime optimization (446s baseline).
Artifacts
- /home/mohamed/.kimi-code/hooks/measure_first.py - measure-first checklist CLI + hook handler (arm/check/uncheck/status/disarm/gate/remind)
Decisions
- Revert resident workers entirely rather than keep behind a flag: Measured evidence: the change regressed the suite 32%. Per-batch subprocess isolation buys correctness AND speed, not just startup cost. Estimate failure root-caused to proposing before decomposing the 155s wall-vs-floor gap.
- Hook-enforced checklist over prose discipline: User directive after the estimate failure: mechanical enforcement (PreToolUse deny on src//tests writes until signoff) instead of promises.
Upcoming
- Measure-first items 1-2 for the suite-runtime checklist: record the 446s baseline as evidence, then decompose the 155s wall-vs-floor gap from existing run artifacts (duration cache, batch plan, per-batch junit wall vs test-time) — NO new full suite runs before the decomposition exists
Handoff
- Key decisions: Resident-worker approach is dead by measurement (590s vs 446s). Next lever must come from decomposing the 155s gap (446s wall vs ~290s packing floor): LPT tail spread, per-batch session-fixture cost, collection cost — from existing artifacts, no new full runs first.
