Brutally Honest Status Report — 2026-04-12

Executive Summary

Method coverage: 80.4% on mapped class pairs (1,040/1,294 methods). True overall coverage including unmapped classes is lower. 232 Python files, 39,075 LOC. 1,447 tests passing, 341 broken. 64% line coverage. Requirements traceability exists in decorators but is not validated or linked to any requirements document.

1. Codebase State

Metric Value
Python files 232
Total LOC 39,075
Passing tests 1,447
Broken tests 341 (generated/ + test_agents_port.py)
Overall line coverage 64%
Mapped class pairs 287
Method coverage (mapped) 80.4% (1,040/1,294)
Bare os.environ reads 1 (llm/client.py:79)
Relative imports 0
Python 2 except syntax 0

2. Readiness Breakdown

Category Count Meaning
equal 96 Methods match orchestrata. Done.
mostly_complete 164 >70% methods. Small gaps remain.
partial 11 30-70% methods. Significant work.
stub 8 <30% methods. Shells that import but do nothing.
needs_creation 7 Not in ultimate. Must be built from scratch.
orchestrata_missing 1 In ultimate but not in orchestrata.

3. Stubs — Files That Lie

These files exist and import cleanly but contain 6-20% of the real functionality. Tests that pass on these are testing empty shells.

Class File Has Needs Coverage
QualityAssuranceAgent agents/quality_assurance.py 4 42 10%
AuditLogger core/logging/audit.py 3 27 11%
CodeDirectorAgent agents/code_director.py 1 16 6%
AnalystAgent agents/volks/analyst/volk.py 2 10 20%
JuniorAgent agents/volks/junior/volk.py 1 9 11%
ComplianceAgent agents/volks/compliance/volk.py 1 9 11%
ConciergeAgent agents/volks/concierge/volk.py 1 5 20%
ValidationError exceptions/init.py 0 1 0%

Total: 106 missing methods across 8 classes.

4. Needs Creation — Don't Exist At All

These classes are referenced in the execution plan and orchestrata source but have no file in ultimate.

Class Source Module Methods Tier
AgentRegistry orchestrata.kernel.volk_registry 33 2 (Kernel)
AgentRuntime orchestrata.agents.runtime 24 2 (Agent Infra)
MemoryEngine orchestrata.memory.memory_engine 14 3 (Memory)
EventBus orchestrata.kernel.event_bus 14 2 (Kernel)
AgentCoordinator orchestrata.agents.coordinator 12 2 (Agent Infra)
AgentPool orchestrata.agents.pool 8 2 (Agent Infra)
ProjectManagerAgent orchestrata.volks.pm.volk 7 1 (Volk)

Total: 112 methods that need to be written from scratch.

5. Partials — Half-Done

Class File Has Needs Coverage
SwarmCoordinator agents/swarm/coordinator.py 9 17 53%
CXPRouter cxp/router.py 9 16 56%
OrchestrataKernel core/orchestrator.py 7 14 50%
Neo4jGraph knowledge_graph/graph.py 8 14 57%
GoalRegistry agents/volks/pm/goal_registry.py 8 14 57%
UltimateOrchestrator core/orchestrator.py 5 11 45%
GovernanceEngine governance/pam.py 6 11 55%
UserExperienceAgent agents/user_experience.py 4 6 67%
GoalReportGenerator agents/volks/pm/goal_report.py 3 6 50%
SeniorDevAgent agents/volks/senior_dev.py 2 3 67%
RoutingResult cxp/types.py 1 2 50%

Total: ~58 missing methods across 11 classes.

6. Requirements Traceability — Exists But Not Validated

639 decorators in source code:

Problems:

  1. No requirements document defines what REQ-0.2-001 or REQ-1.2-006 means
  2. REQ IDs from subplans (REQ-0.2-, REQ-1.2-) are not in any master requirements list
  3. REQ IDs from orchestrata (REQ-009-, REQ-016-) reference orchestrata's specs which are not in this repo
  4. and have never been run against the ported code
  5. The 148 bare decorators have no traceability value
  6. No validation that every execution plan step maps to a REQ that maps to code

Verdict: Traceability is cosmetic. The decorators exist but prove nothing.

7. Broken Tests

tests/generated/ (approx 200 tests)

Interface tests auto-generated from AST. They verify method signatures and class existence. They reference the old agent stubs (architect.py, code_director.py, quality_assurance.py, user_experience.py) which were deleted during the reset. Need regeneration with .

tests/test_agents_port.py (141 tests)

Written during the improperly-done sub-phase 1.6 porting. References agent volk classes that were then deleted and partially re-ported as thin stubs. Most imports fail.

Fix: regenerate interface tests from current AST, delete test_agents_port.py and rewrite when agents are properly ported.

11. What Needs To Happen Next

Immediate (before any more porting)

  1. Run to produce a real RTM
  2. Run to identify orphan/missing traces
  3. Regenerate interface tests from current AST
  4. Delete
  5. Fix the 1 bare in

Short-term (complete Tier 1 properly)

  1. Complete the 8 stub agent classes with real methods (106 missing)
  2. Create ProjectManagerAgent (7 methods — only needs_creation item in Tier 1)
  3. Complete the 11 partial classes (58 missing methods)

Medium-term (Tier 2)

  1. Create AgentRuntime, AgentPool, AgentCoordinator (44 methods)
  2. Create AgentRegistry, EventBus (47 methods)
  3. Port governance, postman, kernel, orchestrator packages

Long-term (Tier 3-4)

  1. Create MemoryEngine (14 methods)
  2. Port session, memory, gateway, plugin packages
  3. Reach 100% method coverage on all mapped pairs

12. Honest Numbers

What Claimed Real
"Porting complete" Never claimed 80.4% methods on mapped pairs
"Tests pass" 1,639 1,447 (341 broken, excluded)
"Coverage" 90%+ per subplan 64% overall, 0% on verification/ and agent volks
"Traceability" @traces on all classes Decorators exist, no validation, no requirements doc
"Process followed" Every subplan 1.6 bypassed verify and coverage gate

This report was generated from fresh AST comparison (plans/ast-deep-comparison.json) and live test/coverage data. No numbers are fabricated.
